Pay per appointment or a monthly retainer? How pool builders should choose

Short answer

A monthly retainer pays an agency for its time whether or not appointments come in. Pay per appointment charges ad spend plus a fee for each qualified in-home appointment that reaches your calendar. In a slow month the second costs less, and in a strong month it can cost more. Either way the ad spend is still yours, so compare cost per signed job and ask exactly what counts as a qualified appointment.

The two models

Monthly retainer. You pay a fixed fee every month for the agency's time and work, such as ad management, creative and reporting. The fee is the same whether the month produces ten appointments or none. Ad spend usually goes on top.

Pay per appointment. You pay for the ad spend, plus a fee for each qualified in-home appointment that lands on your calendar.

A three-month illustration

This compares a made-up $3,000 monthly retainer with ad spend of $900 paid separately (about $30 a day), against pay per appointment at $175 an appointment, the middle of $150 to $200.

Appointments that monthRetainer plus ad spendAd spend plus $175 each
10$3,900$2,650
5$3,900$1,775
0$3,900$900

The $3,000 retainer is for comparison only. Real quotes vary, and a retainer may include work such as a website or SEO that a per-appointment fee does not. Compare what each one includes before you compare the totals.

What pay per appointment does not fix

  • The ad spend is still yours. In a month with zero appointments you still pay the $900, so a slow campaign isn't free.
  • "Qualified" needs a definition. If an agency earns a fee per appointment, ask what counts and what happens when a homeowner doesn't show. At Aqua Expand you pay once you have met the homeowner and the appointment is qualified, so an appointment that doesn't happen doesn't cost you the fee. What a qualified pool lead looks like.
  • Volume depends on your market and budget. At $30 a day in ad spend, expect 7 to 10 in-home appointments a month, qualified on budget and timeline.

When a retainer is the better choice

  • You need a new website, SEO and review management handled together with ads.
  • Your goal is brand visibility more than booked estimates this quarter.
  • Your team already handles follow-up and qualification, and you want an agency to run the marketing channels.

Questions to ask any pool marketing company, including us

  1. What exactly do I pay, and when? Is there a setup fee?
  2. How long is the contract, and how do I end it?
  3. What counts as a lead or a qualified appointment, and what happens when a homeowner doesn't show?
  4. Is the lead exclusive, or is it sold to other builders too?
  5. Which account does the ad spend run through?
  6. Can I speak to a builder in a market like mine?

How Aqua Expand charges

Aqua Expand charges $150 to $200 per qualified in-home appointment, and you pay it once you have met the homeowner. Nothing is charged up front and there are no long-term contracts. Ad spend is paid directly to Facebook and Instagram.

We're selective about who we work with, and we take one pool builder per service area. Once you're closing jobs from the campaigns, we look to build a long-term partnership.

Questions pool builders ask

Is pay per appointment cheaper than a retainer?

It depends on how many appointments you get. In a slow month it costs less, because the per-appointment fee only applies to appointments that happen. In a strong month it can cost more than a flat retainer. Compare cost per signed job and not the monthly bill.

Do I still pay for ads if I pay per appointment?

Yes. Ad spend is paid directly to Facebook and Instagram, starting at $30 a day. The fee per appointment is separate and comes on top.

What is a qualified appointment, and when do I pay?

At Aqua Expand it is an in-home appointment where the homeowner has been qualified on budget and timeline before it reaches your calendar. You pay the fee once you have met the homeowner, so a homeowner who doesn't show doesn't cost you a fee. Ask any agency to spell out what counts and when the fee applies.

Does Aqua Expand require a long-term contract?

No. There are no long-term contracts. You pay ad spend directly to Facebook and Instagram, plus the fee for each qualified appointment once you have met the homeowner.

Why would an agency charge per appointment?

It ties the agency's fee to the result you want, which is booked estimates. The agency earns its fee when the campaign produces appointments, and not just for sending reports.

When is a retainer the better choice?

When you need a broader program, such as a new website, SEO and review management together with ads, or when your goal is visibility more than booked estimates.
